Bottom line:

  • After the notice, triage before you promise. Missing documents, a customs exam, unpaid charges, and destination restrictions need different files and different sentences.
  • Week one has three jobs: freeze versions, align the buyer sentence, stop the next identical box. Release dates come from the authority or the terminal, not from sales.
  • Rates, free time, demurrage, and detention follow the current carrier and terminal bills. This page is a calendar and a split method, not today’s market.

The notice is often a forwarded screenshot: container number, terminal, “customs hold” or “documents required.” Sales wants to calm the buyer. Finance wants a number to pay. Both can wait until triage. An untriaged reassurance becomes a new lead-time promise. An untriaged payment becomes an unexplained “facilitation.”

1. First twenty-four hours: originals, not a summary

Ask the forwarder or overseas agent for four originals: the full notice, container and B/L numbers, the holding party (customs / terminal / carrier / buyer’s broker), and the list of files they want. “Probably an exam,” spoken, is not a case.

Open a read-only folder named with container and date. Freeze issued invoice, packing list, and certificate of origin as v1. Corrections become v2. Do not overwrite the PDF. Audits and Trade Assurance want versions, not “the latest.”

2. Four bins before anyone phones the buyer

Whether the destination may be sold is on destination-restricted selling. Do not infer country B from “we sold A.” If customs operator and contract titles already diverge, find the first fork on four-flow consistency.

Extensions, address changes, and cost splits agreed off-platform must be written onto the order or a contract annex. Chat-only changes leave Trade Assurance on the old page.

4. Sentences the buyer can verify

You may say: container number, file names already submitted, files still required, the next window. You may not say: a release date, “the terminal is wrong,” “we have a contact.” Those sentences become the claim file if release fails.

If the buyer wants a discount in exchange for waiting, write the change: whose decision you wait on, who pays, which day starts a return review. Do not substitute “calm them down” for a change order.

5. Split charges without inventing free time

Read the Incoterms edition and the named place, then who clears import. Under DDP, exam and duty fights lean seller. Under FOB with the buyer’s forwarder, destination charges often sit with the buyer—but a seller document error can still be recovered.

Bills must come from the terminal, carrier, or broker. A forwarder summary must point at those originals. “Facilitation” does not enter the table. How demurrage is structured is on its own page; this page does not copy expired free-time days.

6. Stop the second box: three plant lines at the end of week one

  1. Same SKU, same country—no next booking until the cause is closed.
  2. Changes to name, HS, certificates, or marks become v2 and sync to the listing and macros.
  3. Notice, supplements, bills, and outward mail sit in one folder named with the container.

A second box shipped while the cause is open wastes the week’s triage. If the same week is also a storefront launch, read move the shop floor first. If someone wants demurrage and membership on one invoice line, read the hour an auditor opens the books.

Questions teams actually ask

The hold notice just arrived. Should we tell the buyer “the cargo is fine”?

No. Collect the full notice, container number, holding party, and the document list they want. Then choose the outward sentence. Promising “release tomorrow” before triage becomes a second screenshot.

Who pays demurrage and exam fees by default?

Read the Incoterms, who clears import, and which file caused the hold. FOB and DDP do not share a default. This page is a split method. It does not quote expired free-time days as official prices.

The forwarder asked us to wire “facilitation” so they can unblock it. May we?

Do not book “facilitation” as a line. Lawful charges come with a terminal, carrier, or customs bill. Personal QR codes labelled “urgent fee” fail later audits and banks and may be unlawful.

Should we apply to extend a Trade Assurance order while the box is held?

Delivery nodes may slip. Read the order page, prepare evidence under current platform rules, and do not change dates only on WhatsApp. Off-platform changes must be written back on-platform.

The same SKU sold in country A and was held in country B. Is the product defective?

Not necessarily. Restricted lists, marks, and certificates often differ. Check country B against the destination-restricted page before you decide to relabel, change destination, or stop that country.

What must we not do in week one?

Three things: overwrite issued documents without a version; promise the buyer a release date; book a second identical container before the cause is closed. Those three turn one event into a system risk.
