Bottom line:

  • The storefront is the display. The shop floor is what audits, lead times, and first Trade Assurance orders test. Paying first and patching the line later spends the review window explaining why the visit does not match the file.
  • Before go-live, produce four packs a third party can inspect: line and people, shippable samples, lead-time and tooling reality, and document titles plus payee paths.
  • Ninety days is a pacing sketch, not a promised duration. Entity work and floor work run in parallel. Store approval follows official Alibaba review.

The usual sequence is backwards: wire the membership to Alibaba Hong Kong, then notice half-finished goods in the aisle, sample specs still changing by mouth, and no one on nights who can confirm a drawing. Auditors and first buyers do not score whether a storefront exists. They score whether the address, people, and capacity in the file can run that day. A store can wait a week. A mismatched line cannot be invented a month later.

1. “Move the floor” means a visit-ready site, not another glossy reel

A short video helps the storefront. Audits, remote video checks, and agent spot-checks test whether address, people, live jobs, and samples tell one story. When site and file diverge, a faster store only raises the cost of explaining it.

Four minimums: the production address matches what the Hong Kong entity tells the world, or the file clearly says mainland fulfilment and Hong Kong contracting; key processes can start that day; samples match the SKUs you will list; the roster names who answers lead time and who answers process. Miss one, and “source factory” on the homepage will not stand.

If a remote video audit is already on the calendar, clear aisles, certificate walls, and no-photo zones using the remote-audit prep. Do not stack go-live and the video week. Both need people; both will drop something.

2. Four proof packs before the store opens

These are an internal gate, not an official Alibaba form. Missing a pack means you stop the matching go-live action. You do not launch ads and “catch up.”

3. A ninety-day sketch: floor, entity, storefront in parallel

Three blocks exist so you do not weld guardrails and launch twenty showcases in one week. The numbers are pacing, not a promise. If tooling or certificates run longer, the store waits.

4. The store can open late. These three items cannot be backfilled cleanly

4.1 Lead-time wording

Listing, macros, and quotations share one version. If the floor is waiting on a tool, the listing cannot say in stock. A late store can say “make-to-order + working-day window.” An early store that later edits lead time lets old inquiries run on the old promise.

4.2 Samples and hero images

Hero shots must be the structure you will ship, not last year’s pre-tooling fair photos. Image and unit divergence is hard to walk back in Trade Assurance. Open late with the right photos. Open early and swap later, and ads still burn the old creative.

4.3 Who fulfils the story

Hong Kong contracts, mainland ships—one sentence set in the file and in chat. Calling a partner plant your own fails the audit and returns in the bank and audit files. A late store can write the OEM relationship. An early store that changes the story creates two archives on purpose.

5. Where “pay first, fix the line later” usually breaks

First, the audit: the file says own line; the gate opens onto a partner or an empty bench. Rejects leave a trace.

Second, the first order: listing lead time came from sales speech; the plan board is another number. Dispute packs will put the listing screenshot next to the actual ship date.

Third, the books: the fee has left, the floor is still spending cash, and the board asks what the first export cheque bought. That hour belongs to the hour an auditor opens the books, not a launch announcement.

6. Nine gates before go-live

  1. Production address matches the public file; OEM is written.
  2. Key processes start that day; they are not display-only machines.
  3. First SKUs frozen; samples match heroes.
  4. Lead time split stock / make-to-order; holidays on the calendar.
  5. Nights can confirm “drawing received”; quote rights sit elsewhere.
  6. Audit or remote-video rehearsal passed.
  7. Order page and wire slip in one folder.
  8. Chat macros, quotations, and listing lead times share a version.
  9. Ad budget stays zero until rehearsal passes.

Opening with boxes unchecked is not “speed.” It spends the later audit, the night inquiry, and the audit hour in advance. Questions teams actually ask

Can we pay Gold Supplier / export-pass fees first to hold a slot while the shop floor is still messy?

The fee buys onboarding eligibility, not a runnable line or shippable evidence. If people, samples, and the address do not match, the audit and the first order will enlarge the gap. Get the four proof packs to a third-party-ready state, then choose the membership. Fees go to Alibaba Hong Kong; approval follows official review.

Is ninety days a promised lead time?

No. It is a pacing sketch so the team does not rebuild the aisle and launch ads in the same week. Longer tooling, unfinished certificates, or peak loading mean the storefront waits. Do not compress the evidence.

The Hong Kong entity is not approved yet. Should the shop floor still move?

Yes. Incorporation and shop-floor evidence are parallel tracks. You cannot wire membership before the entity exists, but live processes, frozen sample specs, and a duty roster can start now. Do not use “waiting for the certificate” as a reason to freeze the line.

Can a contract manufacturer stand in for our own shop floor at audit?

Verified audits test whether the declared site matches the visit. Borrowed lines, serviced-office addresses, and a partner plant dressed as yours for a day are common reject reasons. Write OEM relationships in the file. Do not call someone else’s floor your own.

If we start on the lighter membership and upgrade later, do we still finish the shop floor now?

The lighter plan asks less of the visit, but lead time, samples, and photos are already pulled by buyers and agents on day one. Freeze those to a defensible version in the ninety days. Thicken audit binders at upgrade; do not read “audit next year” as “hollow this year.”
